Already had the game for the Xbox but was super frustrated with random fasts and slows regardless of practice so I grabbed a PC copy which I heard plays better.
I decided to try the mouse swing now almost every swing is slow unless I push forward so fast I almost dislocate my shoulder. Have tried shot calibration and multiple dpi settings to no avail.
Any help would be greatly appreciated.

There's also a speed setting for the mouse in the game settings, I think the default is 50 so you can increase that one to get a faster swing, I don't play with mouse myself but I play a lot with friends who uses it.

You could also try imcreasing the mouse DPI or pointer speed in the Windows settings.

To me it looks like a dpi issue as well. Mouse sensitivity is regulated via 3 parameters: dpi setting, windows cursor sensitivity, and ingame mouse swing sensitivity. With low dpi settings, you want to swing with your whole arm to get a result, otherwise the swing may not even be triggered.
Feel free to contact me via PM or on Discord.
Cheers!

Relax your grip. I find I either was too fast or too slow (compensating) when swinging the club. Go to the practice range and try this:
Pull the club back and let it stop at the height of the arc (red zone). Slowly push it back to the at rest ground position and then make your full swing. I don't know why this works for me, but 70-80% of my drives are perfect 100-101%. I've toyed with it on approach shots, but haven't worked all the kinks out on those yet.

Having issues on the mouse swing too. Just can't find a perfect swing so far - no issues getting it in the grey, but can't get it in the white.
Increased in game sensivity to 90 and my dpi is 2500 atm (actually higher then I've ever had for any previous game - but 90% of my swings are slow still.

This is how the devs intended the game to play, IMO. Quite difficult to hit perfect, but they near to perfect grey misses are minor misses.
If you have a big percentage of your misses to fast or slow (in your case), then calibrating in game might help you improve your overall tempo.

You should still be able to get a decent amount of perfects. First, you have to find a calibration that gives you perfects. Not necessarily many, but there are calibrations where your best swing is a slight grey, and those are the ones you want to avoid. Then, once you have that, go shoot the ball and try to find out where most of your misses go (fast or slow). Then fine tune your calibration by tweaking your mouse settings. I have a Logitech MX Master II with skates on a Steelseries Qck Hard mousepad. I play with 1000 dpi (on a scale from 400 to 1600, so not sure what your 2500 equate to), Windows cursor speed 14/20, and ingame sensitivity of 81. Feel free to get in touch with me if you have further questions. I‘m happy to help! Cheers!

Have been having a play around today, and have a pretty consistent swing going (7-8 of every 10 are in the exact same spot). Might just be me, but the mouse swing feels closer to TGC 2019 then 2k21 which is interesting.
In terms of my swing, it's very slightly fast (just left of the white), do you think it is worth recalibrating again? I've played around with my DPI and mouse swing sensitivty but the swing seems to stay in that very slightly fast spot. I can live with it as at least I know consistently where the ball is going, but trying to get perfects would be good.

I saw a very interesting video on YouTube about changing your screen refresh rate by a few points (i.e. 60 to 57) moved where your mouse stroke landed on tempo. Might try that. Make sure vsync is on.
